Being aware of the cultural and organizational change necessary for this change of focus in their strategy, they decided to trust the Improven Consultores team to collaborate in this project.

The proposed solution

Due to the fact that it was about the creation of new services aimed at a business sector, something that represented a radical change from the current market niche made up of domestic audiences, the Improven Consultores team proposed the definition of the strategy and the preparation of a strategic and operational plan that would allow the company to correctly develop and execute this line of business.

The methodology

For ten weeks, four consultants from Improven Consultores using their own methodology carried out the project in the following phases:

1. Analysis of the key competences of the organization.

2. Market research and growth possibilities. Definition of the key competitive parameters in the sector.

3. Definition of the company's strategy with its management team.

4. Definition of the strategic plan in all areas of the organization: marketing and sales, human resources, technology, operations, financial, etc.

5. Definition of the target measurement system and possible deviations.

6. Continuous advice during the execution of said plan

Results

After the elaboration of said strategic plan, the company knew in a clear way the opportunities and threats that the change in strategy may pose, as well as the risks associated with continuing with the current strategy.

In fact, a policy of strategic alliances was developed to be able to develop the strategy and thus be able to create its new line of business with the security of knowing at all times the necessary resources, the objectives to be met and the expected profitability, which allowed it to expand and consolidate its services in a market niche hitherto unknown to the company, significantly improving its business results.
