Throughout our training as professionals, knowledge related to the career itself has been consolidated. In this illustrative process, on some occasions we have worked with examples of foreign companies recognized in the environment as successful organizations, measuring them by their profitability, which enjoy an important good will in the business world. But this is uncommon in our environment, hence the importance of analyzing a company in our Colombian environment of which we are part, because it is essential to know how the organizations that day by day open in local commerce operate and are forged, beginning to be part of the microenterprise or business sector of our nation.

Given the above, and with the contributions that the classes left us in this semester during the period that we have been specializing in, we as a group intended to carry out an exhaustive analysis of a Colombian microenterprise, located in the city of Bogotá that responds to the name of the Pañalera ”, Inserting us into its facilities to get to know it and enlighten us on how it has operated in our local market. The idea was to know the procedures developed from the beginning and to analyze all the procedures that were carried out for the establishment of what is today the Diaper Bag, from there to collect information that would allow us to perform an analysis to create an optimal system of information for future planning and obtaining the competitive advantage that leads to the organization,not only to survive in the market, but to excel.

To illustrate the focus where this study was carried out, let's say that La Pañalera is a diaper marketer, which currently works with seven points of sale located in the city of Bogotá, but for this project we will focus on three no more, one location on July 20, the other in Kennedy and finally, according to their opening order, one in Bosa. Its organizational structure is very small, for now it is only twelve people distributed in a manager, two advisers, an accountant and eight administrators, in charge of attending the points of sale.

Then mentally visualizing the organizational culture of this team in front of the planning process, it was unknown how it operated, because when making management decisions in front of the market, the order is issued by the management and followed by all subordinates, speaking of an organizational culture of power.

Its clients are basically not users (of course some clients are adults with incontinence problems, but in reality it is not a significant volume), but parents or people who care for children under three years of age, which is why the business of know how to direct the decisions made, orienting them to your market. This direction is of vital importance since it is perceived by its applicants (buyers), who unknowingly mobilize the company.

We want to emphasize that the organization has set the goal and desire to continue with its positioning in the Bogota context and consciously knows that this will depend, among others, on achieving an efficient organizational culture that generates proactivity in it and a convergence in all its members. This efficiency can be achieved without investigations, but its probabilities would be less, that is why the management allowed me to carry out this investigation with the commitment to generate informative data that allow it to make decisions with less uncertainty, which until now have been based on a history of the organization and on the experimental knowledge of some members of the Pañalera, especially what frames its organizational functioning,highlighting how the decision-making process validates and affects institutional dynamics.

It is important to comment that the organization is in the sphere of Colombian family businesses, and as time passes it has seen how the so-called globalization, causes effects and fluctuations in all aspects related to the context where it works. Colombia, being part of the capital system, is not immune to these changes, so it is important that every organization understands and validates a sufficient capacity to react to these phenomena, with which it will be able to plan with an adequate margin of maneuver in the local market. In this aspect rests one of the most relevant elements for the justification of this project, with which we validate the teacher's demand against the FTA.

In addition, its organizational culture is due to its founders, therefore the base of its work environment is influenced by the manager, who provides a very limited autonomy against decision-making in the organization. It could also be argued that the tradition of the XXX family, as founders and sole shareholder partners of the organization, has radically influenced the organizational culture of the company, which has been created empirically.

For this reason, it is believed that the planning process has been built practically day by day, with the operation in its facilities slowly processes are created that by their repetition become culture, obtaining a know-how (know-how), which really is what differentiates it from other organizations, giving it an added value that later over time could become a critical success factor.

With the results obtained, we intend to provide clues or foundations to form a convergence in all its employees. Seeking with this to turn it into a proactive organization and in permanent growth, as manifested by its corporate work through its mission. To end this part of the presentation, we create contingency plans for the next ten years for the organization, citing hypotheses built by this working group.

The idea after studying the organization is to apply these stages of the Nolan model to the diaper bag:

1. Initiation: Audits and collection of information on organizational management.

2. Contagion: Experimentation, innovation and proliferation but maintaining the changes.

3. Control: Exercise control over the decisions taken and carry out the respective follow-up and seek in an optimal way profitability.

4. Integration: Union of use of the database that splices things, verify the cohesion of the cost management and obtain the management of the experience to obtain a know-how of the diaper bag.

5. Data management: Creation of data mining or data mining to give it strategic uses.

6. Maturity: It is carried out and the flow structure is given to the organization and information. Office automation.

The idea is to have all an interaction of the organization.

Consisting of the system that, due to the dynamics and environment of the organization, interacts with all the aspects and components in the form of a triangle and in two ways to receive feedback.

It applies to the administration of the organization, since without gathering the stakeholders or those involved, all the required information is obtained in an assertive way. During the development of this project we understood that it is very important to give some recommendations or contributions we want to express them to the organization through these pages, which with its empiricism has been developing well, but with what is glimpsed in the markets taking into account the wishes of the organization to continue expanding, we describe very promptly, some relevant aspects that in our opinion the diaper must take into account to achieve continuous improvement and become a competitive organization in the national market (for now, then international). So, without further ado, these are our recommendations:

• Create a manual of functions, which although it already exists implicitly, it is better to put it in writing and make it known to your employees. The purpose is to create stable and clear policies to avoid ambiguities in the future, within the members of the organization.

• Office automation solutions that are at the forefront and within a framework that generates optimal talent management by the members of the organization.

• Apply benchmark that consists of making a knowledge of the user collecting all the possible information, keeping due care with the quality of the data entry and how the diaper is going to manipulate them. These information systems support the benchmark in a hierarchical way and with a careful role so that the function provides information to each department and measures the scope and operation. In conclusion, the benchmark collects and evaluates information in order to generate added value in production that generates better practices and manages high standards for competitiveness.

• Continue with the process that values ​​such as customer service prevail in the organization and maintain the concept within its members that the customer is the most important thing for the Diaper Bag. Its purpose lies in satisfying its current customers very well, so they can be loyal and why not, a favorable word of mouth advertising could appear, which will have no cost for the organization, but will have many benefits.

• Create a continuous process of investigative inquiry, to be able to handle information that allows making proactive or reactive decisions, managing a low level of uncertainty. The objective of this recommendation is to form a database, which must be organized so that it allows the organization to have at hand the required information, in the time required, about the clients who are handling the diaper bag. It is also important to generate a data bank on sales and purchase histories, to have fundamentals when making decisions, so they will be based on some behaviors existing in previous days.

• Although management is aware that growth will cause a loss of control, it is important to continue to unite the ties of human relationships between staff, thus strengthening them and creating a whole family with unified behaviors, which as a consequence generates a convergence in all its members. Here it should also be emphasized that the possibility of a cultural transformation within its facilities should be taken into account due to its expansion process.

• It would be important to create a position in the organization, dedicated to making contacts to get institutional clients, which allow the Diaper to grow its sales volume, so it can offer a better price for managing volumes and cover a market, than our seem so far is wasted.

• On the other hand, take into account that each decision made by the manager affects his entire environment, both the organization in its operation and in its current market, therefore, he must be very aware and measure the possible impact generated by management decisions, because from there depends on a set of essential elements which must be analyzed in depth before acting.

• As the organization is already operating in several locations, it is vitally important that before starting an opening, validate the characteristics of the population where you want to enter in order to have good information about them and thus be able to satisfy them more easily, with which will achieve a profitability that meets the expectations initially proposed at the opening.

• To continue with new openings and with the expansion process that has been carried out, taking into account, in addition to continuing with the policy of hiring suitable personnel that allows in the future to create a team synergy greater than the one presented today, in order to continue with continuous improvement. This will lead to a convergence within the institution, clarifying the goals that management intends and avoiding ambiguities, which will facilitate the fulfillment of the objectives.

• Take into account that with the entry of the FTA, the most affected organizations will be the micro-enterprises, such as ours in question (La Pañalera), their differentiation from the competition lies in the price, thanks to the large volumes it handles, but By entering merchandise in large volume to the local trade of some highly competitive countries that can offer the cheapest diapers in general to the market, the profitability indexes in the organization will be reduced, if there is not an acceptable margin of maneuver, Therefore, the organization could disappear, therefore it would be very important to start building relationship marketing so that a supply chain is built that generates value and thus we could talk about turning it into a competitive organization in global markets,which, as we glimpse, are already coming, because now it will not be the exclusive Colombian market but the global market unified as a whole.

• Carry out a study to make feasible or discard the idea of ​​providing a home delivery service in the specific neighborhoods where the organization is going to enter, this thinking about the markets of stratum 4 and 5. This will allow the organization to grow in the provision of services and lead to being competitive in another aspect that can attract customers and generate profitability.

• Try to establish conversations with the most direct competitors (in this case specifically the diaper bags), in order to carry out talks that allow in the future to create strategic alliances that are based on a win win and thus facilitate the ability to react, on the possible appearance of new bidders who come with more innovative proposals and large-scale capital management.

• Finally, make decisions as far as is permissible by the manager, in consensus with his officials and strengthen teamwork, giving it the importance it has within a contemporary organization, since it has personnel committed to the organization, suitable and with great empathy towards customer service. In addition, hold a quarterly or quarterly meeting, as designated by management to provide feedback in a scenario totally different from the local ones, to be able to apply a benchmarking between administrators and reconsider them if it is the case.

Conclusions

Strategic planning is definitely the most important weapon and failure to validate by any organization will lead to entropy, because whoever does not anticipate the future does not survive.

We can conclude that a microenterprise can be formed without prior research, since it relies on the experience of its founders and its officials; But if it wishes to expand, it must consider the continuous research process, which allows it to maintain a margin of maneuverability on the actions that are going to be carried out, because everything cannot be left adrift, also forming part of the business system It must take into account all the variables that move the organization, both internal and external, that systemic look will allow them to be proactive in the market where they develop their management.

Now, at the same time, management is aware that as it expands, control will be lost and that when delegating functions it will have to create other mechanisms that indicate how the operations are working by its employees, for this reason reciprocal trust must be generated in all the members of the Pañalera, since it is vitally important to strengthen those ties with which they have today. Therefore, due to this expansion, it is projected that there will be a whole cultural transformation, becoming a more bureaucratic organization with established norms and rules embodied in corporate manuals, which obviously must be systematized.

We understood that when we talk about a microenterprise, the founders of said organization have a lot of influence, whether family or not, and that only growth will lead it to become a more bureaucratic organization, because thanks to its small size, power and control are concentrates on one or a few characters, which are those who have authority by institutional hierarchy, it is here where we emphasize so that the manager understands the importance of the application of software to the operation of the organization and that he understands that this will more competitive compared to current markets.

Denying many rumors and something that left us full of satisfaction as engineers and students of the specialization, it is something that the professor had emphasized to us in class, if you can build companies in Colombia, that with determination, dedication, knowledge and some luck, Successful organizations can be formed, which can become profitable, job creators and forgers of the country's economic growth.
